We see marketing-driven initiatives dominating the landscape, which often shift demand rather than organically shaping it. This results in unchecked long-tail behavior that drains resources and slows down responsiveness.
Second, supply chain decisions have become deeply enmeshed in corporate politics. Leaders often base critical operational decisions on outdated personal beliefs rather than grounded, data-backed principles. Without a balanced scorecard connecting supply chain metrics to overall market capitalization and employee value, political maneuvering takes precedence over strategic alignment.
Third, corporate governance is notoriously weak across global networks. The relentless pursuit of cost-cutting, often realized through aggressive mergers and acquisitions, has severely hindered the innovative potential of many industries, pushing them backward at a time when agility is desperately needed.
The Critical Distinction Between the Food Industry and Consumer Packaged Goods
One of the most glaring errors modern executives make is treating the food industry as if it were identical to the Consumer Packaged Goods (CPG) sector. While they share surface-level similarities, they are fundamentally different environments with vastly different requirements. Lumping them together under the CPG umbrella has led to the sad demise of many traditional food manufacturing powerhouses.
The food industry is governed by intense regional preferences and an increasing consumer focus on health and wellness. Modern consumers demand fewer artificial ingredients, cleaner labels, higher protein content, and more fiber. This shift away from highly processed, heavily preserved items means that products now require special handling, shorter code dates, and robust cold chain logistics. These strict requirements introduce significant costs and complexities that standard CPG supply chains are simply not built to handle.

These veterans knew how to walk a plant floor in safety shoes, manage clean-in-place cycles, and navigate strict sanitation compliance standards. They have largely been replaced by traditional CPG experts who, while brilliant in their own domains, lack the specialized knowledge required to manage highly volatile agricultural supply chains.
This knowledge gap is especially dangerous because the food industry now operates in a world of profound scarcity. Gone are the days of abundant, uniform harvests. Geopolitical variability and environmental changes have drastically altered raw material yields. Consider the onion ring industry as a prime example. In the past, manufacturers could reliably convert a high percentage of a harvested onion into premium rings. Today, due to widespread water scarcity, onions are growing physically smaller, drastically reducing yield and forcing manufacturers to change their strict specifications.
From cocoa beans to almonds to palm oil, companies can no longer simply demand perfect, unlimited ingredients from suppliers. Consequently, power in the value chain has shifted away from the food manufacturers and toward the chemical and ingredient suppliers. Despite this massive shift in leverage, manufacturers have historically pushed back on these suppliers, extending payment terms to 120 days to preserve cash flow. This adversarial approach weakens the entire network. Manufacturers have failed to build resilient value networks capable of sensing harvest variability, leaving them highly vulnerable to sudden supply shocks.
The Double-Edged Sword of Supply Chain Complexity
Complexity in supply chain management acts much like cholesterol in the human body. There is good complexity, which drives top-line growth, and there is bad complexity, which generates waste and drags down operating margins. Recognizing the difference is vital for any leader pursuing supply chain excellence.
Good complexity is necessary to meet evolving consumer demands. For instance, the rise of better-for-you food alternatives, alternative spreads, and high-quality supplements requires intricate sourcing and strict quality control. The recent multi-billion dollar acquisitions in the health tech and supplement sectors prove that major players are willing to pay a premium to capture this growing market. Additionally, niche companies focusing tightly on a specific demographic with specialized products consistently outperform massive legacy brands struggling to manage overly broad portfolios.
However, the financial oversight in most corporations remains laser-focused on cost reduction rather than value creation. In a misguided effort to save pennies, companies often commoditize their own legacy brands. Taking key ingredients out of a heritage product year after year to reduce manufacturing costs eventually destroys consumer trust and brand equity.
Conversely, unchecked product proliferation creates catastrophic bad complexity. A classic example is the diversification of basic household cleaning goods. Adding multiple scents like lemon and rose, alongside varying bottle sizes to a standard product like bleach, might seem like a clever marketing strategy to capture more retail shelf space. However, doing so completely fractures demand predictability. A supply chain that previously experienced an 18-day demand latency for a standard gallon product might suddenly face a three-month latency for specialized variations.
As the long tail of the product portfolio stretches further, the time between shelf takeaway and raw material ordering expands exponentially. This massive delay amplifies the bullwhip effect. Unfortunately, few organizations train their supply chain professionals to accurately calculate the financial impact of this unchecked complexity using digital twins or advanced modeling. Instead, they operate under the flawed assumption that saving money in the back office will automatically fund front-office growth. In reality, they are merely shifting demand, increasing waste, and eroding operating margins.
Abandoning Outdated Supply Chain Practices
To achieve true supply chain excellence, leaders must be willing to aggressively challenge the paradigms defined by decades of technological limitations. Several widely accepted supply chain best practices are actively harming performance and need to be abandoned immediately.
First, tactical supply planning must evolve. Currently, planning is hyper-focused on functional optimization rather than driving a holistic balanced scorecard. Distribution requirements planning and transportation management systems operate on completely different data models and chase conflicting objectives. Furthermore, safety stock calculations are frequently performed without anyone in the organization actually knowing their true operational lead times. Relying on basic safety stock algorithms while ignoring the form and function of inventory in a world where in-transit stock variability has skyrocketed is a recipe for absolute disaster.
Second, the way we handle demand forecasting is fundamentally flawed. Many companies utilizing top-tier demand management tools are actively decreasing their forecast value add. They rely on faulty assumptions about collaborative forecasting and fail to rigorously test their models through backcasting. Demand forecasting operates entirely separate from revenue management, utilizing completely different data structures. This disconnect ensures that corporate attempts to shape demand usually just shift it, creating artificial promotional spikes that the supply chain cannot efficiently absorb.
Finally, the industry must fundamentally redefine its relationship with data. We are no longer constrained to the rigid rows and columns of legacy databases. The modern supply chain must embrace unstructured data, parsing through consumer product reviews, warranty claims, and historical supplier contracts to uncover actionable insights. Relying on perpetual inventory signals that take six hours to roll up is entirely insufficient for the fast-paced, high-stakes demands of modern e-commerce.
Elevating the Supply Chain to a Value Driver
The ultimate goal for modern businesses must be to elevate the supply chain from a back-office cost center to a primary driver of enterprise value. For too long, academic institutions and corporate boards have framed supply chain management purely as an exercise in cost optimization. This mindset must change. Supply chains possess the unprecedented power to build economies, champion ethical stewardship of raw materials, and ultimately create a better global ecosystem by minimizing waste and maximizing resource efficiency. Organizations need to pivot toward using their supply networks as dynamic test-and-learn environments. By drastically reducing latency and embracing rigorous, value-driven metrics, companies can build profound trust with their consumers through reliable availability, uncompromised quality, and consistent brand excitement.
As we look toward the future, including the integration of artificial intelligence, we must avoid implementing technology simply for the sake of having it. We cannot afford to deploy intelligent systems without the foundational operational rigor required to drive actual business value. It is time to abandon the relentless pursuit of short-term cost-cutting, embrace the realities of global scarcity, and build supply chains that are truly worthy of admiration.
